Strategic planning retreat agenda template (strategy offsite)

Timed 1-day and 2-day strategy offsite agendas built around decisions, not presentations, with the pre-work, ground rules and decision log that make them stick.

A strategic planning retreat agenda moves a leadership team from where the business is today to a small set of decided priorities, with owners and dates, in one or two days away from the office. The best strategy offsite agendas spend little time on presentations (that's what pre-reads are for) and most of it on debate and decisions. Below are free 1-day and 2-day strategy offsite agenda templates, the pre-work list and a decision log to close the loop.

3. Pre-work and ground rules

Pre-work (sent ten days before)

  • One-page pre-read: performance against last year's goals
  • One-page market and customer summary
  • Each leader writes their top three priorities and one thing to stop
  • The CEO states the questions the offsite must answer

Ground rules (agreed in the first session)

  • Phones and laptops closed except in working sessions
  • Disagree in the room, commit outside it
  • Decisions are logged on the wall as they happen
  • Parked topics go on a parking lot with an owner

4. Decision log

How to use this strategy offsite agenda

  1. Have the CEO write the three questions the offsite must answer. If you can't write them, the offsite isn't ready.
  2. Send the pre-work ten days ahead and protect time in calendars to do it. Presentations in the room are a sign the pre-work failed.
  3. Choose the 1-day version for a focused reset and the 2-day version for annual planning or a new leadership team.
  4. Book a facilitator who isn't the CEO, internal or external, so the CEO can take part in the debate.
  5. Keep the decision log visible all day and read it back before anyone leaves.
  6. Within a week, turn the decision log into an offsite action plan and tell the company what was decided.

Example: a 2-day annual planning offsite in Austin

Common strategy offsite mistakes

  • Back-to-back presentations. Move updates into pre-reads and spend the room time on debate.
  • Too many priorities. Leaving with ten priorities means leaving with none. Aim for two to four, plus what you stop.
  • The CEO facilitating. The person with the most power shouldn't also run the process.
  • No decision log. Without a written record, people remember different outcomes by Monday.
  • Logistics in the leaders' heads. If the Chief of Staff is booking dinners during the session, they aren't in the strategy conversation.

FAQ

What is a strategic planning retreat?

A strategic planning retreat, or strategy offsite, is one or two days away from the office where a leadership team reviews performance and the market, chooses a small number of priorities and assigns owners, measures and first milestones.

How long should a strategy offsite be?

One day works for a focused reset with good pre-work. Two days, starting at lunchtime on day 1, suits annual planning or a new leadership team, because the evening in between builds the trust needed for hard decisions.

What should be on a strategy offsite agenda?

Purpose and ground rules, a shared view of where the business is, option generation, a decision session, planning with owners and milestones, and a closing read-back of decisions and how they will be communicated.

Who should facilitate a strategic planning retreat?

Someone other than the CEO: a Chief of Staff, an experienced leader from another function or an external facilitator. That lets the CEO take part in the debate rather than manage it.

What happens after a strategy offsite?

Within a week, publish the decisions to the company, turn the decision log into an action plan with owners and dates, and schedule a 30-day check-in to review progress.
